Operating help from people who have run the business.

For owners and leadership teams of established companies, when growth has outpaced the systems behind it or two companies need to become one.

Where we help most

Owner-led businesses, private-equity portfolio companies, and teams inside larger organizations, in the office and in the field.

  • Revenue is growing, but cash and margin aren't keeping up.

    Operations

  • Every important decision still comes back to the owner.

    Organization

  • Leadership and the front line are working from different versions of the truth.

    Operations

  • Adding a location, a team, or a new line of business makes everything harder to run.

    Growth

  • The acquisition closed, and the two companies still operate separately.

    Integration

  • A sale, capital raise, or succession is coming, and the business needs to run without you.

Justin Sonntag

Founder

Justin built his first company from his own pickup truck into an eight-figure prime contractor. He acquired and integrated a second company, led the business through its sale to a private-equity-backed platform, and then ran multi-state operations there, combining three companies into one division.

Along the way he made payroll when large clients paid late, financed growth that outran the cash, and learned to decide with the data and change course quickly when it says to. Sonntag & Co. brings that experience to owners and leadership teams who want advice from someone who has done the job, not just studied it.

How an engagement starts

No open-ended consulting. Each step has a defined scope and a decision at the end.

  1. Conversation and screening

Thirty minutes on what prompted the call. Then, under a mutual confidentiality agreement, a short review of an agreed set of reports to confirm a diagnostic is the right next step.

  2. Operating diagnostic

Typically five days inside the business: your data, your processes, your people. Findings on the final day, then a written report and a prioritized plan.

  3. Implementation

If it makes sense, we stay and do the work with your team, with operating associates matched to the problem. If not, you keep the plan.

Find the constraint. Then fix it.

It starts with a thirty-minute conversation, and you'll hear back from Justin directly.
